When should we start if we want a strong September

May or June. Organic rankings take about three months, so a programme starting in August is maturing in November after the busiest enrolment window has closed. The same logic applies to diploma seasons — build in the quiet months.

Can we advertise guaranteed grade improvements

We would advise against it and will not write it. It is effectively unprovable, it invites complaints when a student does not improve, and the parents with the most to spend tend to trust it least. Specific, honest description of your method converts better than a guarantee.

How long before I see something

Response-time, profile and review work often shows within weeks because none of it depends on ranking. Subject pages are a three month question, and they need to land ahead of a seasonal peak to matter.

Most of our students come by word of mouth

Common in this category and it is a real strength. It is also concentrated — a few schools, a few parent networks. The searches happen regardless, usually from families outside that network, and at the moment those go entirely to competitors.
